Context

Today was a high-velocity collaboration sprint focused on keeping execution truth visible while shipping continuously.

What changed

  • Closed remaining Phase 0/1 roadmap items and synced strike-through + changelog links.
  • Added hourly roadmap hygiene automation and executed immediate cleanup pass.
  • Reworked Notes into Field Notes with freshness warning + archive lane.
  • Added /pages/now freshness SLA behavior (24h aging, 48h stale signal) and rewrote Now into a strict operating template.
  • Expanded /pages/projects coverage for all active project channels.
  • Kicked off proactive daily project update intake (agentic-obs, civic-nexus, promptmark-ai, hockey-stuff, discord-sdk, claw-compressor).
  • Rebuilt homepage What/Status tabs into live snapshot widgets with dynamic telemetry.

Friction observed

  • Queue drift recurred (NO_MEANINGFUL_BATCH appearing despite deep backlog).
  • State files occasionally regressed to placeholder next-action text.
  • Static homepage widgets quickly became stale and repetitive.

Decisions

  • Treat roadmap + heartbeat + state as an always-reconciled triad.
  • Keep status surfaces live/data-driven where possible to reduce narrative drift.
  • Enforce freshness signals on operational pages (Now, Field Notes) to expose staleness early.

Next move

  • Continue Phase 3 modernization with meaningful batches only:
    • subtle depth/layering pass
    • motion token pass
    • large-screen refinement continuation
